European Parcel & Returns Advisory

Build a European delivery network that delivers the best experience for your customers

RW Services helps e-commerce companies design the right delivery and returns experience market by market, then choose the carriers, services, technology and commercial setup required to deliver it.

Independent advice across European parcel networks, carrier products, PUDO, lockers, COD, cross-border delivery, returns and delivery technology.

The problem

Europe is not one parcel market

Most European parcel problems are caused by treating each market as if it were the same.

One carrier across Europe can look simpler, but this might give customers fewer useful choices, weaken service performance or increase total cost.

DACHCarrier strength, home-delivery propositions, PUDO options, service expectations and return flows need to be assessed market by market.
BeneluxDense carrier and out-of-home networks create choice, but the right product mix still depends on the customer proposition and operating model.
FranceHome delivery, PUDO, returns and carrier-product choices need to be designed around the proposition you want customers to receive.
IberiaMarket entry decisions need to connect customer expectations with carrier coverage, service options, inbound flows and returns.
ItalyCarrier-product fit, service coverage, operations and returns should be assessed on their own terms rather than inherited from another market.
UKStrong domestic carrier choice does not remove the need to design cross-border, return and technology flows deliberately.
NordicsLocal network structure, delivery preferences and out-of-home options can materially change the right service and carrier setup.
BalticsCoverage, parcel-shop and locker networks of local carriers should be evaluated separately.
CEEServices such as COD can be commercially important in parts of the region. The right carrier decision may depend on more than parcel price and transit time.

How I approach the problem

Choose the customer experience first, then build the network

The first question is not “Which carrier is best?” It is: what services do you want to provide your customers?

01Customer experience

What should the shopper be able to choose and expect?

02Service requirements

Home, PUDO, locker, COD, express, rerouting, returns and other relevant services.

03Market differences

Which requirements matter in each market or region?

04Carrier products

Which providers and products can deliver that proposition reliably?

05Operations + tech

Labels, APIs, tracking, cutoff, exception handling and fulfilment constraints.

06Performance + economics

Compare service, reliability, actual cost, surcharges and commercial structure.

Cost matters, but at the end you are selling a customer experience. Your objective is to optimize customer experience while considering cost and operational reality.

Fractional leadership

A person that is able to see the whole parcel landscape

Parcel decisions are often split across teams. The result can be rational team decisions that do not add up to the best European customer experience or network.

A fractional Head of Delivery & Returns connects the pieces and stays involved as the network changes.

FinanceRates, invoices, surcharges and commercial structure
OperationsCarrier performance, incidents, cutoffs and exception handling
ProductCheckout options, promises, tracking and returns experience
TechnologyCarrier APIs, labels, tracking events and integrations

European Delivery & Returns
One view across experience, service, performance and economics.

Returns

Returns are part of the experience you sell

The return proposition should be designed with the same care as outbound delivery: convenient enough for the customer, operationally workable, visible, and commercially sensible.

Return optionPUDO, locker, home collection, store or another useful drop-off

The right answer balances convenience, coverage, refund speed, visibility, local carrier options, international movement and cost.

Questions

Practical answers before we talk

Do you replace our logistics team?

No. I work with the team you already have and add specialist European parcel leadership where it is missing.

Can you work with our 3PL?

Yes. My role is to help you decide what customer proposition and carrier network the business needs, then work within the real operational constraints.

Are you tied to specific carriers?

No. RW Services is positioned as independent advisory. Recommendations should follow the service, market, performance, technology and commercial requirements of the client.

Do you only work on cost reduction?

No. Cost matters, but it is one part of the decision. The starting point is the customer experience and services you want to provide. Then we make the resulting network commercially sensible.

What data do you need for a network review?

Usually shipment data, current carrier products, rate cards or invoices where available, service/performance information and return-flow information. Once we decide the exact scope for you, I can provide a tailored approach.

Can you stay involved during implementation?

Yes. The Fractional Head of European Delivery & Returns offer exists for this purpose. Larger tenders or implementation programs can also be scoped separately.

Start with the customer

What should your customers be able to choose at checkout?

If the answer changes by market, your delivery network needs to change with it.
